Before any demo, prepare three edge cases from your actual workflow. Case one: your most complex transaction — the one that requires the most steps, the most custom fields, or the most exceptions. Case two: your most frequent annoyance — the workflow that your current tool handles poorly and you desperately want improved. Case three: your worst-case scenario — the situation that happens rarely but catastrophically when it does (a bulk cancellation, a data corruption, a multi-party split). Ask the vendor to walk through each case live. Their reaction reveals more than any feature checklist.

Three vendor responses tell you everything. 'Let me show you how that works' — they have the feature and are confident. 'We can configure that with a custom field/workflow' — it's possible but requires effort, which means ongoing maintenance. 'That's not really what our tool is designed for' — honest, but disqualifying if the edge case is core to your business. The worst response is ' nobody has ever asked that' — which means either they're lying, or their customer base doesn't include businesses like yours.
